Why Replacing Pumps on a Schedule Isn't Just About Reliability — It's About Total Cost
I've managed procurement for a mid-sized water treatment operation for a while now.
Let me start with a straightforward opinion, because I've seen the other side play out too many times: Buying a brand new KSB pump before the old one fails is almost always a smarter financial move than running it until the bitter end.
People hear that and think, 'Well, that's just vendor sales talk.' It's not.
Why the 'Run It Until It Dies' Mentality Is a Gamble
I can already hear the experienced plant engineers saying, 'If it still moves water and the bearings aren't screaming, why replace it?' That question assumes the only cost of failure is the price of a new pump. It ignores everything else.
1. The Real Cost of an Emergency
In 2023, we had a critical KSB multistage pump fail on a Sunday morning. Not ideal. The cost of the pump was €4,200. The cost of the emergency freight, the after-hours technician call-out, and the two hours of lost production? That came in at around €11,000. That's a 3:1 ratio of failure cost to pump price.
People think emergency replacements are just buying the pump. They're not. You're buying speed, which is expensive.
2. The 'Process' Cost Hidden in Waiting
What I mean is, a planned replacement takes a few standard steps: we enter the purchase order, the vendor (like KSB or one of our other suppliers) processes it within standard lead times, and we schedule installation during a planned shutdown. The downtime is accounted for.
An unplanned replacement means I have 24 hours to get pricing, get approvals, and find a unit. It means calling around to see if anyone has stock. It means asking our accounting team to rush a payment. And then the downtime is a crisis, not a schedule item. (Ugh. I hate that scramble.)
In a 2024 vendor audit, I found that our unplanned purchase orders took, on average, 7x more of my time to process than planned orders. That's a real, measurable cost I can't bill anyone for.
3. The Misconception About 'Identical' Specs
It's tempting to think you can just compare horsepower curves on a data sheet. But the same KSB model pump installed in the same system doesn't always operate the same way. A pump that's run for 12 years with slightly degraded bearings draws more current. It's less efficient. That little bit of extra wattage adds up on a 50 kW pump running 6,000 hours a year. We're not talking pocket change; we're talking annual electricity costs that could buy you a new pump in three years.
But then again, if you don't measure it, you never see it.
But Aren't KSB Pumps Built to Last?
Yes. That's the tricky part. KSB makes great equipment. Often, a KSB pump from 2012 still works. That makes the decision harder, because you've got a functional asset that 'seems' fine. But 'workable' isn't the same as 'optimal.'
I had a conversation with an operations manager last year. He insisted, 'If it ain't broke, don't fix it.' My counter argument was simple: 'If you drive a 15-year-old car for 50,000 more miles, it will probably start every time. But you are paying 20% more for fuel, and you have a 50% higher chance of a breakdown that makes you miss a flight. The car isn't 'broke'. But it is costing you more than a new one.'
It's the same logic. The old pump isn't broken. But its total cost of ownership (TCO) is usually higher than a modern, higher-efficiency equivalent. The 'always get three quotes' advice for a new pump ignores the transaction cost of that evaluation, but it also ignores the cost of keeping the old pump on life support with spare parts and extra electricity.
What Has Actually Changed?
The fundamentals of pump engineering haven't changed. But the motor efficiency standards and the control technology have. What was best practice in 2015 for a KSB pump selection might cost you 10-15% more in energy in 2025.
So, bottom line: I don't advocate for replacing pumps based on a fixed calendar date without data. But I strongly advocate for using reliability data (vibration, energy consumption, maintenance logs) to trigger a replacement before the failure event. A planned swap of a worn, but not broken, KSB centrifugal pump is a no-brainer for your annual budget. An unplanned, after-hours emergency purchase of the exact same pump is a red flag for any finance department.
